The Business Situation
A mid-sized, innovation-driven biopharmaceutical company was preparing for the launch of a late-stage specialty asset in a therapeutic area where its commercial model was still evolving, spanning both Global and US markets.
From a leadership perspective, the organization had established Global and US launch strategies and plans, and was seeking to assess them against industry best practices, identify any gaps, and refine the path to launch. However, as work progressed, it became increasingly difficult to understand how the launch would come together in execution. There was no single, integrated view of the plan, and limited visibility into how activities connected across functions, timelines, and geographies.
Planning and execution were being managed through a collection of playbooks, presentations, and function-specific tools that were not consistently connected or operationalized. As a result:
Dependencies and critical path were not clearly defined
Governance and decision-making were inconsistent
Global and US roles were not always aligned
Teams were often working hard, but not always in a coordinated way
While a significant amount of high-quality work had been completed, the absence of an integrated planning and execution model introduced risk and made it difficult to proactively manage the launch. Leadership needed a clear, objective understanding of launch health, and a path to strengthen how the launch would be executed.
Our Approach: Diagnosing Launch Health & Establishing a Path to Execution
Magic Hat Consulting partnered with the client to conduct a comprehensive Launch Health Assessment across Global and US teams. While initially positioned as a benchmarking and gap assessment, the work quickly evolved into a deeper diagnostic of how the launch was actually being managed.
Key components of our approach included:
Assess Launch Health Across Strategy, Team, and Plan:
Applied a structured framework and health gradient to evaluate the maturity and effectiveness of the launch across its core dimensions.
Pressure Test the Reality of Launch Planning:
Evaluated existing plans, tools, and materials to determine whether a true, integrated launch plan existed — including visibility to dependencies, critical path, and ownership.
Engage Cross-Functional Stakeholders to Surface Execution Gaps:
Conducted extensive interviews across Global and US teams to understand how work was being executed in practice, beyond what was reflected in materials.
Benchmark Against Best-in-Class Launch Models:
Compared current approaches to proven industry models to identify gaps in governance, integration, and operational discipline.
Translate Fragmentation into a Clear View of Risk:
Synthesized findings into a structured heat map and detailed gap analysis, prioritizing risks based on potential impact to launch success.
Define a Practical Path Forward:
Delivered targeted recommendations focused on strengthening integrated planning, governance, and operating model clarity to improve execution.
Delivering Successful Outcomes
Revealed the Absence of an Integrated Launch Plan:
Identified that the launch was being managed through disconnected tools and materials rather than a centralized, actionable plan — limiting visibility and coordination.
Shifted the Conversation from Activity to Execution Model:
Helped leadership move beyond “what has been built” to focus on how the launch would actually be managed and delivered.
Established Clear, Prioritized Actions to Improve Launch Health:
Delivered a ranked set of gaps and risks with associated mitigation strategies, enabling focused and practical intervention.
Clarified Global & US Roles Within the Launch Model:
Defined expectations for how Global and US teams should operate together, improving alignment and reducing friction.
